The premortem spread for a reason grounded in real cognitive science. Mitchell, Russo and Pennington 1 demonstrated in 1989 that treating a future event as if it had already occurred increases reason-generation by around 30%, a replicable effect across multiple study designs. Once a team formally commits to a plan, standard review processes tend to attract polite amendments rather than fundamental challenges. The premortem changes the incentive structure: imagining failure is the task, not an implicit criticism of whoever proposed the plan.

Gary Klein popularised the technique in a 2007 Harvard Business Review article 2, and Kahneman's endorsement in Thinking, Fast and Slow carried it to a mass audience already primed by the discourse around optimism bias, groupthink, and psychological safety. The technique's simplicity is genuinely part of its appeal: no specialist training, no software, and a protocol that can fit inside a working meeting. Field adoption accelerated sharply after 2015 as management cultures began treating psychological safety as a competitive concern.
