Understanding this landscape is essential because no single model captures the full complexity of leadership, and anyone claiming otherwise has not read the literature. A century of research, anchored by three "waves" of theory development (traits, behaviours, and relational processes), has produced a remarkably coherent picture of what works, what doesn't, and why71.

The foundational insight is that leadership is not a property of a person but an interaction between a person, a context, and a group6. This means the question "What makes a good leader?" is always incomplete without specifying: good at what, for whom, and under what conditions?

The Trait Foundation

The oldest question in leadership research is whether leaders are born or made. After meta-analytic synthesis of 73 samples, the answer is: both, but mostly made. The PFC is the biological substrate of executive function: the capacity for planning, decision-making, impulse control, and perspective-taking that distinguishes effective leaders. Miller & Cohen's (2001) integrative theory, cited over 10,000 times, established that the PFC exerts top-down control over thought, action, and emotion by maintaining goal representations that bias processing across the brain81.
